Decommissioning Without Downtime: A Site Playbook
Decommissioning is the least glamorous phase of a data-center lifecycle and, in an occupied hall, the most operationally sensitive. The load next door doesn't stop while you pull the old kit. The playbook that makes that safe isn't magic — it's choreography.
Here's how we run it.
Chain of custody before the first server moves
Every device coming off the floor needs a serial-number-level chain of custody. Not a rack-level manifest. A per-device record that starts the moment the isolation walk-through completes and doesn't close until the device is either securely wiped or physically shredded.
Where the tenant is regulated — financial services, healthcare, government — the chain is a compliance artefact, not a nice-to-have. It follows the drive from rack to van to processing facility.
Secure erase to NIST 800-88, or shred
Software-only erase is fine for spinning media; NVMe and SSD often require cryptographic erase or physical destruction to meet NIST 800-88. Pick a standard, document it per device, produce certificates.
The right way is to sample-audit the erase output — a random sample of drives verified as unrecoverable — before signing off the batch.
The choreography around live loads
Un-racking a legacy row two cabinets away from live production means power, cooling, and containment stay stable while the removal happens. Cable pulls run down aisles the ops team hasn't blocked off. Weight comes off the floor evenly so the raised-floor loading doesn't shift.
Every step has a rollback trigger. If a sensor near a live cabinet reads abnormal during the pull, the crew pauses, walks it out with ops, and either resumes or reschedules.
